The Silent Killer of Startups

A while ago, I met a pre-seed founder who looked genuinely happy.

"Burak," he said, "we're getting zero complaints."

He expected me to celebrate.

I didn't.

Because "zero complaints" is often the most dangerous signal in early-stage.

Not because the product is perfect.
Because users don't care enough to complain.

Six weeks later, usage had quietly melted away. No angry emails. No dramatic churn. Just… silence.

And silence kills startups.

Your users are lying to you

Not in a bad way.

In a polite way.

Users don't want to hurt your feelings. They want to end the conversation. So they give you "nice" answers that sound encouraging.

After meeting and investing in a lot of pre-seed founders through Startupist Ventures, I've learned to translate the polite language:

"I'll try it next week" = never
"Let me think about it" = no
"Interesting product" = not for me
"Great demo!" = I won't use it
"We'll discuss internally" = you won't hear back
"Amazing potential" = I won't pay

These are polite no's dressed up as maybe's.

And founders cling to maybe's like oxygen.

The polite excuses are a trap

"It's not you, it's our budget." "We're too busy right now." "Not the right time."

These sentences feel temporary.

They're not.

If they're not using it now, they probably won't use it later.

The timing excuse is the worst because it gives founders hope.

"Next quarter" becomes "next year" becomes "never."

The red flags that actually matter

Here's what I watch for when I'm trying to understand if something is real:

Slow replies: If it takes days to answer, you're not a priority.
Short sessions: They open, look around, and leave. That's browsing, not usage.
Declining logins: Trend matters more than totals. Down is down.
No sharing: If nobody tells a friend, it's not remarkable (yet).
Zero complaints: This is the big one.

Yes — zero complaints.

Because angry users are still engaged. They care enough to be frustrated.

Silent users already quit. They just didn't bother to tell you.

What actually matters

I tell founders this all the time:

Stop listening to what users say. Start watching what they do.

Five signals tell the truth:

1. Usage patterns — how often they come back, how long they stay, what they do
2. Next-day retention — do they return the day after they sign up? (this is brutally predictive)
3. Organic sharing — are users bringing other users without being pushed?
4. Feature requests — requests mean intent; silence means indifference
5. Payment speed — speed of payment is speed of conviction

When someone says "great product" but hasn't logged in for two weeks, believe the login data. Not the compliment.

The solution (one line)

Watch what they do, not what they say.

Instrument actions. Track retention. Watch cohorts. Build dashboards around behavior, not feelings.

And do one uncomfortable thing today:

Look at the users who signed up last month and never came back.

That number is the truth your polite users will never tell you.
